# KI-Transformation scheitert, wenn Sie Aufgaben automatisieren, aber Arbeit ignorieren

Die meisten KI-Programme stagnieren, weil Organisationen Tools ausrollen, ohne Arbeit, Rollen und Führung neu zu gestalten.

Der grösste KI-Fehler, den Unternehmen machen, ist überraschend altmodisch: Sie behandeln KI wie ein Technologie-Rollout. Eine neue Plattform wird ausgewählt. Piloten werden gestartet. Use Cases werden gesammelt. Schulungen erscheinen. Es gibt Aufregung, Neugier und einen Experimentier-Schub. Aber Monate später kämpfen Führungskräfte immer noch damit, die einzige Frage zu beantworten, die zählt: Was hat sich im Geschäft verändert?

## Die Daten zeigen: Die meisten Unternehmen stecken fest

Dieses Muster zeigt sich in den Daten. BCG berichtete Ende 2024, dass nur 26% der Unternehmen die Fähigkeiten aufgebaut hatten, um über Proof-of-Concepts hinauszugehen und greifbaren KI-Wert zu generieren, während 74% noch keinen bedeutsamen Wert im grossen Massstab gezeigt hatten.

Deloittes Jahresend-2024-Bericht zu Enterprise GenAI macht denselben Punkt auf andere Weise: Die Technologie bewegt sich schnell, aber organisatorischer Wandel bewegt sich viel langsamer.

Deshalb ist KI-Transformation nicht primär ein KI-Problem. **Es ist ein Problem der Arbeitsgestaltung.**

## Eine schnellere Version der alten Verwirrung

Wenn Sie einen kaputten Prozess nehmen, einen Chatbot darum wickeln und Entscheidungsrechte, Governance, Verantwortlichkeit und Rollendefinitionen unangetastet lassen, bekommen Sie keine Transformation. Sie bekommen eine schnellere Version der alten Verwirrung.

Echter KI-Wert entsteht, wenn Organisationen überdenken, wie Arbeit fliessen sollte, worauf sich Menschen konzentrieren sollten, was Maschinen übernehmen sollten, wie Urteilsvermögen eskaliert wird und wie Menschen Vertrauen in das neue Setup aufbauen.

## Warum emotionaler Widerstand rational ist

Das erklärt auch, warum viele KI-Programme auf emotionalen Widerstand stossen. Mitarbeitende widerstehen selten „KI" im Abstrakten. Sie reagieren auf Unsicherheit über Relevanz, Qualität, Risiko, Identität und Kontrolle.

## Vier disziplinierte Schritte

Die Unternehmen, die vorankommen, behandeln KI als Betriebsmodell-Frage, nicht als Software-Kategorie. Microsofts Work Trend Index 2025, basierend auf Umfragedaten von 31.000 Arbeitnehmern in 31 Ländern, argumentiert, dass ein neuer Organisationstyp rund um Mensch-Agent-Zusammenarbeit entsteht.

Für die meisten Organisationen beginnt das mit vier disziplinierten Schritten:

**Erstens**: Hören Sie auf zu fragen, wo KI beeindruckend aussieht, und fragen Sie stattdessen, wo sie Reibung aus realer Arbeit entfernt.

**Zweitens**: Gestalten Sie Prozesse und Rollen um die beste Kombination aus menschlichem Urteilsvermögen und maschineller Fähigkeit neu.

**Drittens**: Befähigen Sie Manager, Adoption zu coachen, nicht nur Nutzung durchzusetzen.

**Viertens**: Messen Sie Wert in Geschäftsbegriffen: Zykluszeit, Qualität, Durchsatz, Konversion, Service, Fehlerreduktion, Entscheidungsgeschwindigkeit und Mitarbeiterkapazität.
